Gtr Speedo Cluster Help

Hey I have a r32 gtr and recently changed the facia to a white one I took the needles of to install but when I have replaced them they are not correct either raise all the way up or don't move at all same with the 3 small dials in the centre only the actual speedo works acurate I don't know

Any one had this problem cab U help please thanx brad

bad move with removing the needle, you might need another cluster as removing needles screws up the calibration
